How do I know if my auto repair shop’s labour rate is too low?

Short answer

Compare the rate on the board with your effective labour rate: labour sales divided by hours billed. A shop posting $130 an hour that bills 96 hours a week for $10,560 of labour is really earning $110 an hour. That $20 gap — discounts, comebacks and underquoted jobs — is about $96,000 a year over 50 weeks, before the posted rate itself is even questioned.

Posted rate versus what the shop actually earns
Posted rate: $130/hour
Labour sales $10,560 ÷ 96 billed hours = $110 effective rate
Gap: $20 × 96 hours = $1,920/week × 50 weeks = $96,000/year
Technician cost: 120 paid hours × $38 = $4,560/week
Labour gross profit: ($10,560 − $4,560) ÷ $10,560 = 57%

Collecting the full $130 on the same 96 hours is $12,480 a week, lifting labour gross profit to about 63% without a single new customer.

The posted rate is what the shop intends to charge. The effective rate is what it actually collects per hour billed, after goodwill discounts, free rechecks, fixed-price jobs that ran long and warranty work. In many shops the gap is larger than any price rise the owner is considering.

Measure technician productivity separately. Hours billed divided by hours paid shows how much of the payroll turns into invoiced work. Three technicians paid 120 hours to bill 96 is 80%; time lost waiting for parts, approvals or bay space is paid for and not charged.

Labour gross profit is the number that ties them together: labour sales minus technician cost, as a share of labour sales. With technicians costing $38 an hour loaded, 120 paid hours is $4,560 a week against $10,560 of labour sales, a 57% labour gross profit. Many shop owners aim for well above that.

Fix the effective rate before raising the posted one. Raising the board price while the same discounts and comebacks continue just widens the gap.
